AI FOR QUALITY & LABORATORIES

AI only works in a lab whose system already works.

Transformation Before AI for quality and laboratory teams in testing, inspection and certification, battery manufacturing, biotechnology, renewable energy, and oil and gas. Built on the Nexus Framework.

30 minutes, no slide deck required

Led by a lab leader who has built ISO/IEC 17025, ISO 9001, ISO 14001, and ISO 45001 systems from scratch.

CONTROL CHART24 CONSECUTIVE RESULTS
Control chart of 24 consecutive results Results scatter widely and several fall outside the control limits. Upper limit Mean Lower limit

Most labs bolt AI onto processes that were never designed to hold it, then wonder why assessments get harder, not easier. Zybki starts from the quality system itself, so AI adoption strengthens the controls it touches instead of working around them.

AI learns the looseness

Labs run on controlled documents, validated methods, and traceable records. Where those are loose, AI inherits the looseness and makes it faster.

Assessors and clients ask new questions

Who reviewed this? Which version was used? What data supports it? A lab that cannot answer in minutes is not ready to automate the work behind the answer.

People decide if a tool is used well

A tool that technicians do not trust, or that leaders do not govern, becomes one more system nobody opens.

Five sectors, one question: what has to be true before AI helps?

Each sector has its own standards and failure modes. The pattern is the same: fix the system first, then add AI where it is safe.

Where AI can help, and what to fix first, by sector. Examples only; your scope will differ.
SectorWhere AI can helpFix firstStandards in play
Testing, inspection and certification Report drafting and review, document and record search, tracking scope and method changes, preparing evidence for assessors. Consistent report review criteria, controlled documents, competence and impartiality records. ISO/IEC 17025, 17020, 17065, 17021-1
Battery manufacturing Test-data review across cell and pack testing, deviation triage, inspection image review, traceability queries. Data integrity from test equipment, calibration and equipment control, nonconformance trend analysis. ISO 9001, ISO/IEC 17025 for test labs, IEC 62660, UN 38.3 test programmes
Biotechnology Support for change control and deviation drafting, record review assistance, SOP navigation and training content. Data integrity, validated systems, clear human review and sign-off. GxP expectations (GMP, GLP), 21 CFR Part 11, EU GMP Annex 11

The Nexus Framework

One operating system, three interlocking parts. Every engagement, whether advisory or diagnostic, runs through this structure, with AI added last.

Quality Transformation Matrix

QTM

Maps where a quality system stands today against where AI-enabled operations need it to be, surfacing the gaps that create audit and compliance risk before they show up in a finding. Each process is scored on consistency and excellence, so you can see where the lab is firefighting and where it is ready to automate.

In a lab: documents and records, nonconformance and CAPA, methods, and data handling.

Winning Culture Formula

CULTURE

Addresses the reason most quality transformations stall: the system changes, the people don't. A structured approach to building the behaviors a new quality system actually needs to run, measured through trust, engagement, resilience, and accountability.

In a lab: competence, speaking up about errors and near misses, and whether technicians trust a new tool enough to use it well.

LENS Leadership Model

LENS

Gives quality and operations leaders a way to lead through the transformation itself, not just sponsor it, so the changes hold after the engagement ends. It looks at four lenses: Long View, Execution, Network, and Situational.

In a lab: management review that decides and funds, planned change, and clear ownership of where AI belongs.

AI, added last

CONTROLLED PILOTS

Once the three parts are sound, AI goes in as narrow, supervised pilots with named owners, human sign-off, and a validation approach an assessor can follow.

The Nexus AI Readiness Scorecard

Three assessments in one: process health, culture health, and leadership health — about fifteen minutes. You get your overall score and band right away. Enter your email to unlock the full lab-report readout: pillar scores, your process map, the culture formula, key gaps, and a 90-day plan.

A self-assessment is an indication, not an audit. The full diagnostic reviews your documents and interviews your team.

PILLAR I · QUALITY TRANSFORMATION MATRIX
Process Health

Rate each of your organization's critical processes on two axes: Consistency (how reliably it delivers) and Excellence (how much value it creates). This reveals whether your processes are ready to be augmented by AI.

NAME & RATE YOUR PROCESSES (up to 6)
QUADRANT GUIDE Firefighting Zone — low consistency + low excellence → immediate stabilization needed
Efficiency Trap — high consistency + low excellence → inject innovation
Innovation Chaos — low consistency + high excellence → add structure without killing creativity
Transformation Zone — high consistency + high excellence → protect and continuously improve

How we can work together

Fixed fee, scoped after a short call. Remote, with an NDA before any documents are shared.

Lab Transformation Readiness Diagnostic

2 TO 3 WEEKS

A Nexus readout across documents, nonconformance and CAPA, methods and data, people, and leadership. A map of AI uses sorted into Safe Now, Fix First, and Not Yet. A 90-day roadmap and a leadership readout.

AI Use Policy and Validation Approach

2 TO 4 WEEKS

A policy for how AI tools may be used in your lab, a risk-based approach to validating them, and documentation an assessor or client auditor can follow. Written against the information-management requirements of ISO/IEC 17025:2017 where you hold it.

Process Redesign Before Automation

4 TO 6 WEEKS

Redesigned document control, nonconformance, and CAPA workflows, with a short list of AI-ready uses sequenced after the fixes.

Ongoing Advisory

MONTHLY

A senior sounding board for AI adoption decisions and accreditation readiness, without a full-time hire.

What the diagnostic looks like

  1. Intake

Kick-off call, NDA, and a remote review of your management system documents and a small sample of redacted records.

  2. Listen

Video interviews with three to five people and a walkthrough of one workflow from sample receipt to report.

  3. Decide

Nexus readout, AI opportunity map, and 90-day roadmap, followed by a 60-minute leadership readout.

Advisory work. It does not replace your accreditation body's assessment or certify compliance.

PODCAST

10X AI with Julius Neil

Julius Neil Buenconsejo

Founder, Zybki

I built an ISO/IEC 17025 management system from scratch and led ISO 9001, ISO 14001, and ISO 45001 (formerly OHSAS 18001) implementations from scratch. I have led commercial testing laboratories across water, food, chemical, renewable energy, textile, and toys, and spent more than 20 years in quality and laboratory leadership across six countries: Iceland, Sweden, Qatar, Singapore, Japan, and the Philippines.

Zybki is where that operating experience becomes a framework other quality and laboratory leaders can use. I wrote The Nexus Framework and host the 10X AI with Julius Neil podcast.

Questions labs ask

Do you replace our accreditation body, or certify compliance?

No. This is advisory work. Your accreditation body or certifier remains the authority on your scope and compliance.

Is the work remote?

Yes. Document review is remote and interviews happen by video, so no site visit is needed.

How is our information protected?

An NDA is signed before any documents are shared. Redacted samples are enough, and no access to live systems or client data is needed.

Do you sell AI software?

No. The diagnostic recommends what to fix and which uses to pilot, independent of any tool or vendor.

Does this work if we are not ISO/IEC 17025 accredited?

Yes. The same foundations apply to manufacturing quality labs and regulated laboratories, and the diagnostic is scoped to the standards you work under.

What does it cost?

Each engagement is a fixed fee, quoted after a short call once the scope is clear.

Bring AI into your lab without losing control of it.

A 30-minute call about your lab, what you are trying to do with AI, and whether the diagnostic fits. You leave with a clearer view of what to fix first, whether or not we work together.
